The Circular Momentum Show -Pricing the Aftermarket with AI Tools- John Sedej of Pyxtech

Pete Paisley:
Welcome to The Circular Integrity Show — the premier strategy and news source for the ITAD and IT reseller industries. I’m your host, Pete Paisley, and each episode we bring you conversations with industry leaders who are transforming the business.

I was talking with an ITAD owner last week — sharp guy, been in the business for about 15 years — and he said something that stuck with me:

“Pete, I used to know the value of every device that came through my door. Now? The market moves so fast, I feel like I’m flying blind half the time.”

I hear that constantly.

The ITAD space has become incredibly complex. We’re not just dealing with laptops and desktops anymore. We’ve got servers, storage arrays, networking gear, mobile devices — each with different configurations, conditions, and pricing volatility that can swing week to week.

If you’re still relying on Excel spreadsheets and one person who “just knows” the market… you’re carrying serious risk.

Today we’re diving into a topic that I believe is foundational to the future of successful ITAD operations:

AI-powered Fair Market Value (FMV) pricing tools.

And I’m thrilled to have with us someone at the forefront of this technology.

Origin Story: John Sedej & PyxTech

Pete:
John, welcome to the show!

John:
Thanks for having me, Pete. Happy to be here.

Pete:
I love a good origin story. Tell us about your background and how you got involved at PyxTech.

John:
I’ve spent more than 35 years in supply chain and reverse logistics. Early in my career, I went through Six Sigma Black Belt training, and it instilled one core principle: don’t jump to conclusions without clean, unbiased data.

About 10–12 years ago, I noticed a gap in ITAD. Companies were making complex pricing and risk decisions — buying and selling used technology — mostly in Excel, layered with gut feel.

But pricing used tech is hard. You’re juggling volatility, condition, configuration, and market timing. If you get it wrong, you take real financial hits.

While working inside an ITAD company, I connected with former colleagues in advanced analytics and data science. We began experimenting with applying true data science and AI to pricing.

Those experiments evolved into PyxTech — building advanced models that remove bias and guesswork from Fair Market Value and help customers manage financial risk intelligently.

The Big Picture: Why FMV Matters

Pete:
When you talk to ITAD owners and investors today, what’s the number one thing they’re asking for?

John:
Predictability. They want to scale without adding proportional headcount. They want margin protection. They want automation that actually works.

But you can’t automate what you can’t measure accurately. That’s where FMV pricing intelligence becomes critical.

Pete:
Walk us through what pricing looked like before AI tools.

John:
It was painful.

Someone — usually your most experienced person — would spend hours on eBay, checking completed listings, calling brokers, Googling around. And they’d make judgment calls based on incomplete data.

Bias creeps in. Optimism one day. Caution the next. That inconsistency is expensive.

Pete:
Expensive in time and risk.

John:
Exactly. We’ve seen companies overpay for inbound material or underprice outbound assets. When margins are tight, a few bad deals hurt.

You can’t scale hoping to get it right.

How AI-Based FMV Is Different

Many tools scrape live marketplace listings — but that’s only part of the picture.

John:
At PyxTech, we use a broader data base:

  • Online marketplaces
  • Wholesale and auction data
  • Customer sales history
  • Additional market signals

We normalize for configuration, condition, and channel. Then we derive an objective Fair Market Value — reflecting real transaction behavior, not just asking prices.

From there, we map FMV to:

  • E-commerce price points
  • Wholesale buy ranges
  • Channel-specific strategies

There’s science (data + modeling) and applied art (domain expertise).

Practical Applications of FMV Tools

Inbound Asset Valuation

With FMV tools:

  • Scan a model or upload a list
  • Receive objective price bands instantly
  • Get recommended buy ranges aligned with margin targets

This prevents overpaying on weak lots, builds confidence to move quickly on strong ones, and makes negotiations more transparent and scalable.

Outbound Sales Optimization

FMV becomes the anchor across all channels:

  • Wholesale pricing
  • D2C pricing
  • Retail partner pricing

It also enables intelligent teardown decisions.

Because value is modeled down to the Bill of Materials (BOM), companies can determine whether to:

  • Sell whole
  • Harvest for parts
  • Recycle

What was once a gut call becomes a data-driven decision.

Routing Optimization

Once you understand FMV and channel spreads, you can:

  • Route to refurb
  • Harvest parts
  • Push to wholesale
  • Recycle

Over time, these become automated playbooks that consistently drive higher portfolio value.

New Revenue Opportunities Enabled by FMV

Trade-In Programs

Reliable FMV allows:

  • Guaranteed or banded trade-in offers
  • Predictable refresh valuations
  • Stronger enterprise partnerships

ITAD becomes a lifecycle partner — not just a recycler.

Device-as-a-Service (DaaS)

With FMV intelligence, companies can:

  • Model residual values upfront
  • Create predictable monthly pricing
  • Deliver Certified Pre-Owned hardware
  • Build circular device programs

Extended Warranty & Maintenance

Using BOM-level parts pricing and failure-rate data, companies can offer:

  • Return-to-depot repair
  • Advance exchange
  • On-site maintenance contracts

These are recurring, high-margin revenue streams.

Implementation Strategy: A Three-Phase Approach

Phase 1: SaaS Pricing Layer

  • Browser-based FMV tool
  • Replace spreadsheets
  • Quick wins in bidding and quoting

Phase 2: Operational Integration

  • Tie FMV into processing, grading, inventory
  • Enable teardown and routing automation
  • Require structured, consistent data

Phase 3: Optimization Engine

  • FMV becomes the operational “brain”
  • Asset-level and lot-level optimization
  • Automated routing and monetization decisions

Build iteratively. Prove value at each step.

Performance Management with FMV Benchmarks

FMV enables:

Sales Team Alignment

  • Measure performance vs. market value
  • Incentivize hitting 95%+ of FMV
  • Align compensation with margin protection

Operations Visibility

  • Compare incoming FMV vs. final sale price
  • Identify damage, timing issues, or cost inefficiencies
  • Drive continuous improvement

Industry Outlook

Pete:
Where is the ITAD industry headed?

John:
We’re at an inflection point.

The winners will:

  • Embrace automation
  • Use data-driven decision-making
  • Build strategic service offerings

They’ll walk into enterprise accounts offering:

  • Guaranteed trade-in values
  • Custom refurbished configurations
  • Market-based revenue share programs

They won’t just haul away equipment. They’ll become strategic IT lifecycle partners.

Driving true circularity.

Talkback Q&A

Question 1:
How do you provide the data? Is there a portal? Are integrations available?

Question 2:
Can your platform estimate future values for trade-in programs?

Question 3:
Do you provide FMV down to the BOM level (HDD, RAM, controllers, etc.)?

Episode Summary & Key Takeaways

Pete:
Let’s recap.

  1. FMV intelligence is foundational. Excel and tribal knowledge are no longer sufficient.
  2. Implementation impacts the entire operation — from inbound pricing to routing to sales optimization.
  3. FMV unlocks new revenue streams — trade-in programs, DaaS, warranties, maintenance.
  4. FMV enables precise performance management across sales and operations.
  5. Superior pricing intelligence builds enterprise value.

If you’re an ITAD owner, investor, or operations leader, now is the time to evaluate AI-powered FMV tools.

The competitive landscape is shifting — and early adopters will have the advantage.
